Agency vs. In-House Marketing: What Should a Startup Hire First?

Choose the working model around the job. A startup needing a durable internal marketing leader has a different need from one requiring specialist campaign execution for a defined period.

I run Stackmatix, so I have a direct interest in agency work. That does not make an agency the right answer for every company. The recommendation should survive a clear comparison of responsibilities and economics.

Define what must be owned

Separate strategy, execution, coordination, analysis, and company context. Decide which responsibilities require daily internal access and which can be delivered effectively by an external specialist.

If nobody inside the company can make product and commercial decisions, hiring an execution partner will not fill every gap.

Compare full costs

Include compensation or fees, recruiting, onboarding, tools, management time, and the cost of missing capabilities. A cheap arrangement can become expensive if the founder must coordinate every detail.

For a hypothetical startup, a part-time specialist may be sufficient for one established channel. A company simultaneously rebuilding measurement, creative, and acquisition may need a different arrangement. The category name alone does not determine quality.

Evaluate the actual people and process

Ask who does the work, how decisions are made, what reporting explains, and how the relationship adapts when evidence changes. Inspect relevant examples and clarify scope. Avoid assuming a senior person in the sales conversation will personally perform every task.

Make the transition possible

Agree on ownership of accounts, data, assets, documentation, and access. A good working relationship should make the company more capable over time. It should also be understandable enough that a future transition is manageable.

Review against the original job

Evaluate results and whether the arrangement solves the coordination problem it was hired to solve. Change the model when the company’s needs change.
